Straight answers on the outsourced Forward Deployed Engineer model: who it is for, is it offshore, how it differs from a dev shop or fractional CTO, where your data goes, whether we rescue stalled ERP rollouts, and what happens if it does not work out.

Is this offshore or outsourcing?

No. PenDraco is senior, US-based engineering. "Outsourced" here means you get a senior engineer embedded in your team without making a full-time hire, not that the work is sent overseas or done by junior staff. We deliberately do not compete on offshore rates. We compete on senior ownership, accountability, and a platform that lasts.

How is this different from a dev shop or a fractional CTO?

A dev shop scopes a project, delivers it, and hands off at go-live; you are left to run it. A fractional CTO advises and oversees but rarely writes the code or ships into production. PenDraco does both: a senior engineer who builds and ships like a principal hire, then operates the platform afterward. It is closer to a fractional CTO who actually writes the code and runs the system than to either category.

What does an engagement cost?

There is no rate card, by design. Forward-deployed work is priced to the value of the problem it solves, which is how the firms that pioneered the model run it: Palantir, OpenAI, and Snowflake price the engagement to the outcome, not to a published rate. A firm that leads with an hourly rate is in a different business than we are. The Forward Deploy Sprint is a single fixed fee, agreed before we start, so you begin with a known, bounded number, and everything beyond it is scoped to the value in front of us, in the open, with you.

Who is this for?

Ops-heavy small and mid-market firms: distribution and wholesale, light manufacturing, professional services, healthcare-adjacent billing and operations, construction and field services, multi-location retail and e-commerce. The pattern is the same everywhere: the team lives in spreadsheets and disconnected tools, there is no single source of truth, and there is no senior engineer in-house to fix it end to end. We are Texas-anchored and deliver US-remote nationwide. And honestly: if you are shopping for the lowest hourly rate or offshore-price work, we are not your firm.

Our ERP implementation stalled. Can you rescue it?

Yes, and it is some of our best work. The founder's record includes rescues at enterprise scale: a failing five-node analytics cluster brought back from 50-hour reloads, and a failed deployment rebuilt as infrastructure-as-code with the replacement live on the contract date. A stalled or failed rollout is exactly what the Forward Deploy Sprint was built for: a fixed fee, one painful workflow, real users, and a defined finish line, so you find out quickly whether the system can be saved and what it will take.

Where does my data go?

It can stay exactly where it is. Because we run AI inference on owned, offline, open-weight hardware, your data does not have to be shipped to a third-party model provider. Our AI agent, Jakada.ai, has an offline, on-premise tier built precisely for this. Our founder's background includes regulated US defense environments, so data sovereignty is something we design for, not bolt on.

What if it doesn't work out?

The Forward Deploy Sprint is built to de-risk exactly that. It is a fixed-fee, time-boxed engagement, and you keep everything we build whether or not we continue together. There is no long contract to escape and no work held hostage. If it is not a fit, you still come away with working software you own.

Do I have to use ERPNext?

No. ERPNext / Frappe is our recommended platform because it is open-source, capable, and has no license lock-in, and it is where our recurring managed offering and Jakada.ai live. But the embedded FDE works in your environment on the problem in front of you. If your stack is something else, we build and ship there too. ERPNext is the recommendation, not a requirement.

How fast will we see something real?

We hold ourselves to first integration within two weeks and production within ninety days on a well-scoped problem. If a problem cannot reach production in that window, it was scoped wrong, and we will tell you that instead of billing into the drift.

Is PenDraco established, or brand new?

PenDraco Limited Company has been a Texas company since 2020. The Forward Deployed Engineer offer is our focused go-to-market, backed by a decade of the founder's senior delivery record. And we run our own company, our books, billing, CRM, and payroll, on the exact platform we deploy for clients, so what you are evaluating is a live reference implementation, not a demo.
